For each service, calculate: revenue minus direct delivery cost (people time + materials). Sort by margin %. Drop the bottom 30%. Concentrate on the top 5-7. This alone usually adds 8-12% to operating margin within 60 days.

Stop pricing on hours. Anchor on customer outcomes. If you save them $200K/year, $20-40K is the conversation. Most service businesses raise prices 30-60% with this shift and lose <10% of customers.

Track discount discipline

Every discount logged with reason and approval. Discounts over 10% need explicit approval. This typically recovers 5-10% margin within 90 days just by ending unconscious discounting.

Hire on output economics

Before hiring, model what they need to deliver to be net positive. Hold them to that number. No more 'they're learning' for 12 months.
